Your product is ready to launch. The features are built. The roadmap is clear. The sales team is eager to start closing deals. But the question most EdTech teams do not ask is whether they are ready for adoption, not just for release.
The gap between a product that works and a product that gets adopted is enormous. According to the Brookings Institution, the majority of promising education innovations die in what researchers call the valley of death between pilot success and sustainable scale (Brookings, 2024). These products do not fail because they are bad. They fail because the infrastructure for adoption was never built.
This checklist covers what should be in place before you launch a new EdTech product or a major new feature. Use it as a gate check before going to market. Any item marked no should trigger a conversation about whether you are ready to launch or whether you are setting yourself up for adoption failure.
Section 1: Educator Alignment
These items verify that your product reflects how educators actually work, not how your team assumes they work.
- We have conducted user research with at least 10 educators in the target segment within the last 6 months
- We can articulate the specific daily workflow our product fits into (not just the problem it solves)
- Educators who tested the product can explain its value in their own words
- We have validated that educators have the time in their day to use this product as designed
- Our product works within the technology constraints of typical classrooms (devices, connectivity, IT policies)
In a survey of K-5 teachers, 62% cited engagement as the top reason they adopt a product, well ahead of student learning outcomes at 20% (eSpark, 2024). Your first impression with educators is not your pitch. It is the first time they try to use the tool with students.
Section 2: Messaging and Positioning
These items verify that everyone telling your product story is telling the same story.
- We have a documented positioning statement that all customer facing teams reference
- Our website, sales deck, and product demo communicate the same core value proposition
- Our messaging speaks to educator pain points first and product features second
- We can articulate how we are different from the 3 most common alternatives educators might consider
- Educators who see our pitch can correctly identify what problem we solve and who the product is for
Section 3: Onboarding and Training
These items verify that educators can reach value quickly without excessive support.
- A new user can experience the core product value within their first 15 minute session
- Our onboarding is designed around educator workflows, not product features
- We have self-serve training resources (videos, guides, templates) that do not require live support
- We have a plan for ongoing training, not just initial onboarding
- We can measure both onboarding completion and subsequent product usage
Research from the EdWeek Research Center found that nearly half of educators, 48%, say the training they receive on educational technology tools is mediocre or poor, with more than half reporting their EdTech professional development is mostly one-time events with little follow-up (EdWeek, 2022). If your product depends on extensive training that you cannot scale, you are not ready for broad adoption.
Section 4: Cross Functional Alignment
These items verify that product, sales, customer success, and marketing are coordinated.
- Product, sales, customer success, and marketing have a shared definition of what successful adoption looks like
- Sales knows what capabilities are available now versus on the roadmap
- Customer success has been trained on the product and has documentation before launch
- Marketing has approved all customer facing materials including sales decks
- There is a clear owner accountable for adoption metrics across the user journey
The most common pattern I see: sales teams promising capabilities the product does not quite deliver yet, customer success troubleshooting issues that stem from product gaps, marketing messaging that does not reflect the current product experience. These are not failures of individual teams. They are failures of alignment.
Section 5: Measurement and Iteration
These items verify that you will know whether adoption is working and can respond quickly if it is not.
- We have defined the leading indicators of successful adoption (not just lagging indicators like renewals)
- We can identify within 30 days which new accounts are on track and which are at risk
- We have a system to collect and act on educator feedback post-launch
- We have planned checkpoints to review adoption data and adjust course
- We know what success looks like at 30, 60, and 90 days post-launch
Section 6: Scale Readiness
These items verify that what worked in pilots can work at scale.
- Our pilot results were achieved with a support level we can replicate at scale
- We have tested with educators who were assigned to use the product, not just volunteers
- Our professional development model can serve 10x our current user base without 10x the cost
- We have a plan for building internal champions at each customer site, not relying on a single champion
- We have validated that our product can succeed even when educators have competing tools and limited time
This section addresses the pilot to scale gap that I wrote about in Why EdTech Products Fail After a Successful Pilot. A pilot that succeeds because of exceptional support proves only that exceptional support works, not that your product can scale.
Interpreting Your Results
Count the number of items you can confidently mark as yes across all six sections (30 total items).
- 25 to 30 yes responses: Strong adoption readiness. Launch with confidence and focus on the areas where you marked no.
- 18 to 24 yes responses: Moderate readiness. Consider whether the gaps are critical blockers or manageable risks.
- 12 to 17 yes responses: Significant gaps. Delaying launch to address foundational issues may be smarter than launching and struggling.
- Below 12 yes responses: Not ready. A launch at this stage is likely to create adoption debt that will be expensive to fix later.
The specific section where gaps cluster matters as much as the total count. If you scored well on product readiness but poorly on cross functional alignment, you have a coordination problem. If you scored well on messaging but poorly on onboarding, educators will understand your value proposition but struggle to realize it.
The most dangerous pattern is launching with low readiness and assuming you will fix problems as you learn. In EdTech, first impressions with educators matter enormously. Teachers who try a product and fail to see value become skeptics who will not try again, and they will tell their colleagues.
What To Do Next
Two actions before your next launch. First, schedule a cross functional meeting to complete this checklist together. The conversation about why certain items are marked no often reveals misalignment that needs to be addressed regardless of the launch timeline. Second, for items marked no, decide whether they are launch blockers or post launch priorities. Not everything needs to be perfect at launch, but you should be deliberate about which risks you are accepting.
